New orgs should not land on an empty dashboard. Build a first-run checklist: create project, choose public/private, pick boards, configure statuses, install widget, invite teammate, connect first integration, publish first changelog. Include optional demo data that can be deleted with one click.

UI: progress checklist on /app until completed, contextual empty states, guided tour highlights for feedback/roadmap/changelog/docs, and a seed_sample_project helper. Track completion in org_onboarding_state. Goal: reduce first-session bounce and make Hollahoop understandable in 5 minutes.
